Direct Bookings vs OTA Commission: A Practical Guide for Hotels in India

Ask any hotel owner in NCR where their bookings come from and you will hear the same answer: MakeMyTrip, Goibibo, Booking.com, maybe Agoda. Online travel agencies (OTAs) deliver guests - and take a commission on every booking. The rate varies by platform, property and contract, and the effective cost often runs higher than the headline rate once visibility programmes, self-funded discounts and payment fees are counted. For an established NCR property, that commission bill adds up fast.

A direct booking website will not replace the OTAs overnight. But every booking that moves from an OTA to your own website is commission saved forever - and, more importantly, a guest relationship you actually own. Here is how to think about it.

What the OTA is really charging you for

The commission is not just a marketing fee. It buys three things: visibility (guests searching "hotel in Noida" find you), trust (reviews, ratings, secure payment), and infrastructure (the booking engine, the calendar, the confirmation emails). For a new property, that trade is often worth it. The mistake is staying fully dependent on it after the property is established.

The maths is simple. As a worked example: if half your bookings move through OTAs at an illustrative 20 percent rate, a tenth of your total room revenue goes to commission, for guests you could have had directly. Plug in your own contracted rate to see your number. Repeat guests - the ones who already know your property - are the most expensive guests to keep buying back from an OTA.

What a direct booking setup actually needs

A hotel website that converts lookers into direct bookers needs five things, and none of them are optional:

  • A real booking engine, not an enquiry form. Guests compare your site with the OTA in the same session. If your site says "call us for rates" while the OTA shows a bookable price, you lose. Live availability, instant confirmation, online payment.
  • Rate parity or better. Give guests a reason to book direct: the same price with free breakfast, early check-in, or a direct-booking discount. Never a worse deal than the OTA.
  • Photos that answer questions. Room types, bathroom, view, parking, breakfast area. Guests booking a Rs 3,000 room want to know exactly what it looks like.
  • Mobile-first speed. A large share of Indian hotel bookings now happen on phones, often the same day as check-in. A slow, desktop-only site is invisible.
  • Google presence. A complete Google Business Profile with your direct booking link, plus a website that ranks for "hotel near [your landmark]." This is where most direct bookings actually start.

Where to start if you have nothing

The sensible order: first, claim and complete your Google Business Profile and connect a booking link. Second, get a website with a proper booking engine - this is a weeks-long project, not months. Third, build the direct-booking habit: every guest who checks in should leave with a reason to book directly next time.

You do not need to build this from scratch or pay enterprise software prices. StayStack, our own hotel management platform, was built for exactly this situation: an independent property that needs a website, a booking engine, and front-desk management in one place, without a five-star budget. You can see how it works at vairit.com/saas-solutions/staystack.

Keep the OTAs - change what they are for

The goal is not to quit the OTAs; it is to demote them. Let them bring you new guests from markets you cannot reach yourself. Then convert those guests into direct relationships: collect their contact details at check-in, give them a reason to return direct, and watch the commission bill shrink quarter by quarter.

Properties that work the guest relationship seriously can shift repeat business direct over time - how much depends on your market, your rates, and your follow-through, and anyone who promises you a fixed percentage is guessing.

If you run a hotel, guest house, or serviced apartments in NCR and want to see what a direct booking setup would look like for your property, VAIR IT Technologies will walk you through it - including whether StayStack fits, and what it honestly costs. Free consultation at vairit.com/contact.
